The classic frameworks (BANT, MEDDIC, CHAMP) were built for a buyer journey that no longer exists. I’ve sat through more pipeline reviews than I can count where the real conversation wasn’t about deals - it was about arguing over whether a “qualified” lead was actually qualified. One rep’s SQL is another rep’s nurture candidate. Everyone loses. That disagreement isn’t a people problem. It’s a definitions problem - and the definitions most teams use were written before the internet changed how B2B buyers buy.

Lead qualification is the process of evaluating whether a prospect is a good fit for your product and likely to buy in a useful timeframe. It’s the filter that decides whether a lead becomes a real opportunity or gets dropped, nurtured, or disqualified.
Most B2B teams split leads into two buckets:
• A marketing qualified lead (MQL) has shown enough interest - downloading a whitepaper, attending a webinar, visiting pricing twice - that marketing thinks they’re worth contacting. The bar is engagement.
• A sales qualified lead (SQL) has been vetted by a sales rep and confirmed as worth working as an opportunity. The bar is fit plus intent plus a real conversation.
The SQL vs MQL distinction sounds pedantic but it’s where pipelines rot. Most leads marketing hands to sales never close - they get worked, ignored, or rejected, which destroys marketing-sales trust and kills future handoffs.
Gartner’s B2B Buying Journey research shows that buyers spend only 17% of their total purchase journey talking to suppliers - and when multiple vendors are in consideration, any single rep gets about 5% of the buyer’s time. By the time someone fills out a form, they’ve already read your case studies, watched a YouTube teardown, checked your G2 reviews, and asked ChatGPT for alternatives.
That changes what qualification has to do. You’re not qualifying a stranger - you’re qualifying someone who already knows what they want and has quietly shortlisted three vendors. The question stops being “do they have budget?” and becomes “are we on the shortlist?”
Every sales org uses some acronym to remember what qualification means. The honest version of the big three:
BANT - Invented: 1950s by IBM - Acronym: Budget, Authority, Need, Timeline - Best for: outbound enterprise deals where the seller leads the buyer - Limitation: assumes a linear, seller-controlled buying journey that hasn’t existed in most B2B categories since about 2015.
MEDDIC (and MEDDPICC) - Invented: 1990s at PTC - Acronym: Metrics, Economic Buyer, Decision Criteria, Decision Process, Identify Pain, Champion - Best for: complex six-to-seven-figure enterprise sales with long cycles - Limitation: overkill for PLG and mid-market; so much discovery that reps can’t run it on more than a handful of deals at a time.
CHAMP - Invented: 2010s as a reaction to BANT - Acronym: Challenges, Authority, Money, Prioritization - Best for: inbound motions where you start from the buyer’s pain instead of their budget - Limitation: still assumes a clean linear conversation and doesn’t handle committee-based buying well.
There are others - GPCTBA/C&I, ANUM, FAINT - but they’re mostly reshuffles of the same letters. The real question isn’t which acronym is right. It’s whether any acronym can capture what “qualified” means when buyers do most of their research before you know they exist.
I used to teach BANT. I don’t anymore.
BANT assumes the seller surfaces the need. That’s the IBM model: a rep walks into an office, finds a problem, confirms budget, writes a proposal. Budget and authority made sense as filters because the rep controlled the information.
That world is gone. Today’s B2B buyer has read your case studies, watched a YouTube teardown, checked your G2 reviews, and asked ChatGPT for alternatives - all before their first call with you. When multiple vendors are in consideration, any individual rep gets about 5% of the buyer’s time.
Asking about budget in that context is hostile. It assumes they haven’t thought about it, and it signals that you’re going to push. The moment you lead with B in BANT, you’ve lost the kind of buyer who’s been watching you for six months.
The other problem: BANT treats the criteria as AND gates. Miss one, disqualify. An eng-led champion without signing authority who has a real problem and a six-month timeline? BANT says disqualify. Reality says that’s how half of modern SaaS deals start.
MEDDIC and CHAMP are better, but they still assume a human rep running structured discovery. Most teams don’t have capacity to run that against every inbound lead, so qualification becomes theater - reps fill in MEDDIC fields in Salesforce after the fact. The real problem is throughput.
When I started Onsa, we used BANT for about two weeks. It fell apart because most of our early signups were engineers exploring, not buyers with a PO in hand. So we rebuilt qualification around three things we could actually measure on every lead, automatically.
Fit - Does this prospect match the ideal customer profile? Company size, industry, tech stack, funding stage, geography - and critically, whether they look like customers who’ve already succeeded with our product. Fit tells you whether a deal is physically possible. AI is very good at fit scoring because it can compare against thousands of past deals at once instead of a rep’s gut feel.
Intent - Has this prospect done something that suggests they’re in-market? Most of the signal lives outside your CRM: G2 category traffic, LinkedIn job post keywords, public RFPs, hiring signals, visits to competitor comparison pages. The market for intent data is growing fast because everyone has figured out that fit without intent is just a wishlist.
Timing - Is there a reason they need this now? Most frameworks skip timing entirely, yet it predicts close dates more than anything else. Signals include recent funding rounds, leadership changes, contract renewals, regulatory deadlines, or explicit language in a form submission like “evaluating by end of Q2.” No timing means the deal drifts into next year’s pipeline.
Fit without Intent is a target list. Intent without Fit is noise. Fit and Intent without Timing is a someday deal. You need all three.
The unlock: two of the three pillars can be scored without a human ever touching the lead. AI can score fit and intent on every lead in seconds, so reps only spend time on leads where they need to confirm timing in a real conversation. Speed matters more than it used to. The classic Harvard Business Review research found that companies that contact a lead within an hour are nearly seven times more likely to have a meaningful conversation than those that wait - and 60 times more than those that wait a full day. The average B2B lead response time is now measured in days, which means anyone responding in minutes wins by default.
AI changes three things about how qualification actually runs:
First, scoring happens on arrival. Every lead gets a fit score, an intent score, and a timing score within seconds. High-scoring leads get routed to a human immediately instead of sitting in a queue. That’s how you deliver speed-to-lead without hiring more SDRs.
Second, the model sees signals humans can’t. A rep in Salesforce sees maybe ten fields. An AI model factors in public hiring data, press releases, web tech detection, LinkedIn activity, review site visits, and similarity to past closed-won deals. HubSpot research on data decay shows B2B contact data decays at about 22.5% per year, so most of what’s in your CRM is already stale. AI qualification works against live external signals, not dead CRM fields.
Third, qualification shifts from stage gate to continuous score. BANT says a lead is either qualified or not. AI scoring gives every lead a probability that updates as new signals come in - a lead that was cold last month might be hot today because their company just announced a reorg.

Don’t start with a framework. Start with what you can actually measure.
Step 1: Define fit in writing. Before touching tools, write down what a good-fit company looks like: industry, size range, tech signals, geography, funding stage. If you can’t write it in a paragraph, you don’t know your ICP yet and no qualification system will save you.
Step 2: Pick your intent signals. You can’t track everything. Pick the three to five intent signals that matter most for your category - category intent providers, hiring data, and your own site analytics are the cheapest starting points.
Step 3: Automate fit and intent scoring. This is where AI earns its keep. Score every inbound lead on fit and intent automatically - don’t make reps do it by hand. Step 4: Keep timing in the human layer (for now). Fit and intent can be machine-scored reliably. Timing still needs a human conversation or an explicit buyer signal. Have your reps focus their discovery time on the timing question instead of rerunning BANT.

Score whether they fit your ICP and whether there’s a real timing trigger. CHAMP is the closest classical framework but still assumes a structured discovery call.
How does AI lead qualification actually work? It runs every incoming lead through a scoring model that combines firmographic fit, intent signals, and timing triggers. The output is a score plus a set of reasons, delivered in seconds, so reps focus only on the leads worth working.
